About Business design

Organisations across industries have used initiatives to drive their strategic goals. Initiatives are like the army going to war to execute the general’s strategy.

Along the way, they create new capabilities or mature existing capabilities to deliver the strategic vision. The journey from strategy formulation to strategy realisation starts with business design.

Our business design approach focuses on four areas namely business simplification & transparency, enterprise architecture, operating model design and design delivery.

Business simplification & transparency

We will support your business in representing its structure by simplifying the business processes, enabling your business ecosystem transparency, eliminating complexities, identifying and resolving business challenges to enable you respond faster to the ever dynamic customer and industry needs.

Our experts will meticulously study your business, identify areas for potential opportunities and improvement, streamline your processes and ways of working to promote consistency and remove fragmentation and replication across the organisation.

We will also help rationalise your enterprise architecture and enterprise resource planning platform to support horizontal deployments of business and IT tools across your business functions. We will engage stakeholders and strategic partners across the business to rationalise your product and service offering and help address existing pain points, identifying business challenges, and providing options to help address the needs of your business.

It is important to understand how the enterprise as a whole delivers value to customers, so we will work closely with stakeholders across all business functions to integrate the key areas of the business and how they should be positioned to deliver the customer promise and value proposition.

Our team of cross industry experts and consultants will work with you through your ideation phase of designing your business to provide practical and relevant solutions to your business challenges.

Enterprise Architecture

Organisations with capabilities in the area of enterprise architecture will consider the relationship between IT, enterprise and business architecture and align them to industry best practices. We think of enterprise architecture as a discipline that consist of business and IT architecture.

IT architecture can then be sub-divided into solution, data, service, system application, information, and technical architecture with each practice providing support to the delivery of an enterprise solution that align to the overall corporate strategy.

Using business architecture to drive business design

At I-MORAN Consultancy, we help our clients achieve their strategic vision by providing business design expertise that delivers reliable, sustainable, scalable, resilient, and cost-effective business and technology solutions.

We will support your business design initiatives from the outset, with a focus on establishing and refining corporate strategy and using business architecture to articulate strategy and inform solution delivery.

Business architecture enables businesses to drive operating model investment based on their corporate strategy.

Business strategy is viewed through the lens of business architecture and enables actionable results through business road mapping, initiative definition and alignment, funding, and financial investment. Business architecture provides the business context to enterprise architecture, providing the business view.

The system application architecture delivers the business automation and service view, data architecture provides the data and information view while the solution architecture gives the initiative or portfolio architecture perspective.

While mapping the business architecture to IT architecture and defining the transformation journey, the value of the solution in design grows when organisations move up the architecture stack from technical architecture to business architecture.

The business transformation journeys that route through business architecture evaluates the impact on technical, information and application architecture.

Business design and solutions does not always require IT change. So we will take a holistic view of your current operating model and complete a full business MOT to identify challenges, opportunities, and areas of improvement.

Our experts will work with you to establish the scope and business impact of the change and define “just enough” architecture to shape the development of your business transformation.

For businesses who deliver and deploy solutions using agile methodology, our team of SAFe experts will align delivery in an iterative phase, ensuring your Minimum Viable Product or MVP delivers significant business value. We will work collaboratively with your business subject matter experts to achieve the best business outcomes.

Operating model design

Operating model provides a holistic visual representation of the different elements of your organisation such as “processes, people, information system, suppliers, location, business services, finance, governance” that are imperative for delivering the organisation’s value proposition.

It also includes how these elements integrate to deliver stakeholder value. The main goal of the operating model is to design the organisation so that it can execute its business strategy.

You can leverage our expertise to support the design of your operating model whether you are refining or establishing a new strategy, responding to disruptive market changes or implementing a major transformation.

We will support you from the design phase to the implementation phase, ensuring that your high-level options are successfully decomposed into lower-level options and that adequate SWOT analysis are completed on selected options and successfully transitioned.

Our approach to the design of your operating model is executed in four stages:
1. Undertake a baseline assessment (or As-Is assessment)
2. Develop high level options for the future state and pick one (or To-Be design)
3. Develop a detailed future Target Operating Model (TOM) based on the chosen option
4. Develop an implementation roadmap for how to make it a reality

The baseline assessment of your current operating model will identify the key business challenges, maturity assessment of existing business capabilities and identification of opportunities.

This approach enables us to confirm whether your existing operating model is still fit for purpose, based on the strategic directives outlined in your business strategy.

As part of the AS IS assessment, we will establish how your business will need to evolve to meet specific goals such as reduction in operating cost, increase in revenue, improvement in cost structure or increase in market share.

The outcome of the AS IS assessment will serve as input into the design of the Target Operating model (TOM). Organisations will progress from the current operating model to one or more interim states before arriving at the target operating model, however this is subject to the level of complexity of the business model, environment and regulatory framework.

To successfully deliver the current operating model assessment and the design of the TOM, we will engage stakeholders, senior leadership team, heads of departments, directors, and the organisation executive committee to understand and establish your business strategy, measurable business objectives and outcomes, innovative goals, and customer needs (internal & external).

This will enable us identify core business capabilities that will be impacted or needs to be created to meet the strategic goals.

We will assess your industry and build insight to what external factors influence your business, policies and regulation, legislation and who your competitors are.

Additionally, we will identify the innovations trending and how it can benefit your organisation or make you work for efficiently and effectively to give you the competitive advantage over competition.

As part of this journey, we will also capture the key design questions and decisions that will help formulate the TOM and inform the design options.

Design Delivery

Our framework informs strategy and will support you through the design stages – Establish and refine strategy, assessment of business impact, architect business solution, define initiative and deploy solution. Design is delivered through the implementation of the transformation roadmap and at BDO Consultancy, we make this a reality.

We support our clients from strategy refinement to solution deployment, enabling them to formulate, execute, deploy, and realise their business strategy. We ensure the high level & low-level design align to the enterprise design principles and assumptions and facilitate the cross mapping of these principles back to the strategic themes.

At strategy realisation phase, we work closely with the strategy evaluation team to define the operational and strategic metrics and KPI that will enable your organisation measure programme outcomes with expected outcomes, providing the opportunity for service optimisation and advocacy and ensuring real and measurable benefits are delivered.

We will plan and co-ordinate the delivery of the business design, outlining when to initiate the design, roles and responsibilities and managing the risk, assumptions, issues, and interdependencies.

At the design implementation phase, we will support the acquisition and management of resources, making sure the right skills set are deployed on the project.

For organisations that have internal and external governance, we will work with the relevant teams to align to the governance policy/gating requirements and ensure that the right processes are followed and required artefacts generated at each stage of the change delivery phase.
